I should preface this by saying I have just started the book Extreme Ownership and have been listening to the podcast for about a month. So I am a new guy on the ownership block. I am a head coach for a high school sports team. We have had a rough year. I don't ordinarily measure a teams success by wins and Losses. But this year it is relevant because it has unveiled some hidden ugliness in my team. I have issues with Parents acting in childish and disrespectful ways, I have had kids quit due to them not agreeing with my coaching staff, we have had miscommunication among the coaching staff on issues/ plans. According to where I am at with Extreme Ownership, I should take responsibility and work on my leadership so these issues don't happen again. However is there a limit to the ownership I should take over situation? According to decentralized command I should trust coaches to make independent decisions according to the overall mission. But often decisions are made without knowledge which through everything into a frenzy. This has happened on more than one occasion and have already been addressed, I take ownership of it but the results are the same. According to the teachings I have read and heard so far I should go through the three step process to solve the situation, ask, tell, demand. If all other opportunities to resolve the situation are met than "terminate employment". I work for a high school sports team. All of the coaches are volunteers so the seriousness of the situation is not the same in my opinion. Are the ant other resolutions to this issue? Should I stop taking ownership of mistakes that are made?

This is probably more extensive than you are thinking. Build this ownership brick. You need to know what your staff will do. They need to be trusted with the ability to make decisions. Lets talk about determining what the status of your current leadership. 1. Do all your coaches know what you would do in typical situations? This means they know your standard course of action. This can be very high level. Something like "We are here to have fun", or "Put the Team First". You need to test that your staff know the right decisions. You determine this by testing your coaches. Training, and application training, are great ways to teach this. Then you can verify it by letting another coach, run a practice or a time out. I am guessing that they don't know your answers or they don't agree with your version of what to do. 2. If they don't agree with your version of what to do, then you need to explain the Why. If they understand the why, then they should come to the same solution as you, or they will come up with a solution with a similar outcome. Once they know the why, they should be able to identify the results you want or the risks you want to avoid. 3. Train them. The other coaches need to know what you would do. Your players should also know what you would do. They might not need to know all of your tricks, but they should know when and how to break the Coach Rules. They should also know the punishments for breaking the rules. There are times to break the rules. DO your coaches know? do your players know? I am guessing that you started mid stream. You players know generally what playing looks like. They know the common rules. Now they need the full and complete answer.
This means a serious commitment. I would read coach john wooden's book. John would tell you to prep one hour for each player for each hour of practice. so if this is a basket ball team, you need about 11 hours of prep for each hour of team practice. The second source I would look at is Undefeated, this is a movie about a football team. The football team has a lot of generic issues, but the coach focuses on life issues. He is more focused on making men than winning games. This is the detach or perspective of the sport. For Over half of your players they will never play higher than High School sports. I think that is a better goal. If you can do those things right, your team will make you proud.
